Custom Bag Boards needed something different.

Before a customer could purchase, the business needed to understand what they wanted designed. Customers might provide multiple photos, company logos, inspiration images, colors, text, and detailed instructions. They might want matching boards or completely different designs.

All of that information and artwork then needed to stay connected to the customer, the design project, and eventually the Shopify order.

A standard product form could collect some of this information, but that would only solve the customer-facing part of the problem.

So we approached the project differently.

The goal wasn't to make Shopify imitate a project management system. It was to let Shopify do what it does well, then build the right workflow around it.

The Strategy: Keep Shopify at the Center Without Forcing Everything Into Shopify

One of the most important architecture decisions was deciding what Shopify should handle and what it shouldn't.

Shopify handles commerce. Products, cart, and checkout remain within the Shopify ecosystem.

The custom Design Studio handles project intake. It collects the information and files needed to create the customer's design.

The automation layer handles workflow coordination. It connects Shopify with the systems responsible for project organization, tracking, communication, and AI-assisted proof generation.

Cloud productivity tools support operations. They organize customer assets, track projects, and support automated communication.

OpenAI technology supports AI-assisted design workflows. Incoming custom design requests can be processed to generate image proofs and visual concepts based on the customer's submitted information and artwork.

Connecting everything is a unique Design ID that follows the project through the workflow.

This approach preserves the strengths of Shopify while giving Custom Bag Boards a workflow designed specifically around how its business operates.

A Custom Shopify Design Studio Built Around the Buying Process

A custom product needs a different customer experience.

Instead of presenting customers with a traditional Shopify product page and immediately asking them to add something to their cart, we created a guided landing page that explains the product, process, and expectations first.

The experience moves customers through:

Product Introduction → How It Works → Benefits → Customer Reassurance → Design Studio → Checkout

The goal is confidence.

Customers understand what they're buying, what artwork they can provide, how the professional design process works, and what happens after they submit their ideas.

When they're ready to begin, a custom five-step Design Studio replaces the traditional Shopify product form.

Step 1: Customer Information

The customer provides their name and email address, establishing the information needed to create and identify the project.

Step 2: Board Configuration

Customers choose whether they want the same design on both boards or a different design on each.

Step 3: Artwork Uploads

Customers can upload the source material needed by the designer, including photos, logos, artwork, and inspiration images.

Step 4: Design Details

Customers provide creative direction, including descriptions, text, colors, special instructions, and other ideas for the finished design.

Step 5: Review & Submit

Before submitting, customers review their project information and confirm the details.

Progress indicators, validation, Previous and Next navigation, a review screen, and a mobile-responsive interface make a potentially complicated ordering process easier to understand.

The traditional quantity selector and Add to Cart button were intentionally removed.

Instead, customers complete the requirements for their project and select:

Save Design & Add to Cart

That distinction matters.

We didn't force the Custom Bag Boards business model into Shopify's default buying experience. We changed the buying experience to fit the business.


One Customer Action Starts the Entire Workflow

The most important part of the project happens behind the scenes.

When a customer submits the Design Studio, that single action initiates an automated workflow connecting Shopify, cloud storage, project tracking, email, AI-assisted proof generation, and the Shopify cart.

The system validates the submission and generates a unique sequential Design ID, such as:

From there, the workflow creates the project structure, stores the customer's uploaded artwork, creates a tracking record, sends customer and internal communications, and processes the request through an AI connection that can generate an initial image proof or visual concept.

The Design ID is then returned to Shopify, and the configured product can be added to the customer's cart.

The customer doesn't need to understand any of that technology.

They submit their design once.

The system handles the work of turning that submission into an organized project and, where appropriate, an initial visual proof.


AI-Assisted Design Proofs From Incoming Requests

Custom design requests often contain a combination of written instructions, uploaded images, logos, colors, and inspiration.

We built an AI connection that can use those incoming project details to generate image proofs and visual concepts. The process uses OpenAI technology to help translate a customer's creative direction into an early representation of the requested design.

These AI-generated proofs are intended to support the design workflow, not replace professional design judgment.

They can help the team visualize a direction, communicate an initial concept, and move more efficiently from customer request to design development. The professional design process remains responsible for refining the concept, confirming details, preparing production-ready artwork, and ensuring the final design meets the requirements of the product.

This creates a more responsive workflow while preserving the human expertise that makes the finished product successful.

The Design ID: One Identifier Across the Business

The Design ID is a small detail with an important role.

Rather than allowing Shopify orders, uploaded files, design projects, AI-generated proofs, emails, and production information to become separate records that employees have to manually connect, each project receives a consistent identifier.

That ID becomes the common thread connecting the project across systems.

Today, it connects the custom design submission with project files, tracking information, communications, generated proofs, and the Shopify cart.

More importantly, the architecture allows that same identifier to eventually connect additional parts of the customer and production lifecycle as the platform evolves.

Instead of building isolated integrations, we created a common structure the business can build on.

Automatically Turning Customer Uploads Into Organized Projects

File management can become a major operational problem for businesses selling custom products.

Customers send JPEGs, PDFs, logos, photos, screenshots, and other files. Without a consistent process, employees can spend significant time downloading attachments, creating folders, renaming files, moving assets, and determining which files belong to which customer.

The Custom Bag Boards workflow handles that organization automatically.

Each Design Studio submission creates a standardized cloud project folder using the Design ID and customer information.

The system then creates an organized folder structure:

  • Original Uploads
  • Proofs
  • Production
  • Invoices

Files submitted by the customer and generated during the design workflow are automatically placed into the appropriate project structure.

The business value isn't simply that Shopify is connected to cloud storage.

Building Production Tracking Into the Workflow

Each project also creates a tracking record in a cloud-based spreadsheet or project-tracking system.

The current record can include information such as:

  • Board configuration
  • Number of uploads
  • Submission date
  • Project status
  • Proof status

This gives the team a structured view of incoming projects without requiring employees to manually recreate information already submitted by the customer.

The architecture also provides room for the tracking system to evolve. Future development could extend these records with Shopify order numbers, payment information, production status, shipping information, proof approvals, revision requests, and other operational data.

The goal is not to add software for the sake of adding software.

It is to create a reliable flow of information from the customer into the systems employees use to get the work done.


Communication Without Another Manual Step

Customers want to know their files and project information were received.

Employees need to know a new project is ready for them.

Both communications are triggered automatically.

Customers receive confirmation that their design request and artwork were successfully submitted. At the same time, the Custom Bag Boards team receives the project information needed to begin the next step, including access to the organized project files and any available AI-generated proof.

This removes another administrative task from the process while creating a more consistent experience for both the customer and the internal team.

Connecting the Design Project Back to Shopify

Creating an organized design project is only half of the equation.

It still needs to become an ecommerce transaction.

Once the automation successfully creates the project, the unique Design ID is returned to the Shopify storefront.

The custom interface then uses Shopify's Ajax Cart API to add the configured product to the customer's cart.

Custom line-item properties travel with the cart item, including information such as the:

Design ID | Customer Name | Board Configuration | Design Status

The customer can then continue through Shopify's native cart and checkout experience.

This gives Custom Bag Boards the best of both approaches.

The company gets a custom workflow built around its design and production process without unnecessarily replacing Shopify's proven ecommerce infrastructure.

We intentionally avoided building the Custom Bag Boards platform as a collection of one-off customizations.

The current system solves the immediate problem of collecting custom design requests, organizing artwork, generating AI-assisted proofs, creating project records, automating communication, and connecting the project back to Shopify.

But the architecture also creates a foundation for what comes next.

Future development could include Shopify order synchronization, automated proof approvals and revision requests, production dashboards, customer project portals, shipping integrations, saved projects, reordering, dealer portals, business intelligence, and additional customizable product lines.

The AI-assisted workflow could also evolve to support more advanced design collaboration, image enhancement, background removal, image upscaling, concept variations, and internal tools that help designers work with submitted customer assets.

The goal is not to suggest that AI replaces the designer.

It is to give the design team better tools for moving from an unstructured customer request to a clear, reviewable concept.

The important point is that the underlying architecture doesn't need to be thrown away to support these capabilities.

It was designed with the next stage of the business in mind.
